It Starts With You. It Doesn't Stay There.

We believe a business only changes when the person leading it does first, which is why every engagement starts with you, not your org chart.

Most owners we talk to are dealing with at least one of four crucial areas, often more than one at once. The Inside-Out Method is built on years of working with companies to build cultures where people want to work, and it works those areas in order, using a framework of four parts: Story, Structure, People, and Market. We start with you, then move outward: to the systems around you, the team running them, and finally the market you're competing in.

We use a lot of words for the person in this seat: owner, leader, executive, founder, entrepreneur. They're not interchangeable everywhere, but for our purposes they point to the same thing: someone responsible for people who are watching how they lead. That's the starting point for everything in this method, which is why Story comes first.

01, Story

Where You Lost Sight of the Dream

Every engagement starts with a direct conversation with the leader. Not because the rest of the company doesn't matter, but because that's usually where it starts unraveling first: the point where the day-to-day wore down the patience, and somewhere in there, some of the passion for the business went with it.

Leaders or owners who don't set clear boundaries around their own work are nearly 3x more likely to experience high burnout than those who do. That's exactly why this starts with you: not a generic audit of the business, but a real conversation about where those boundaries and expectations went missing.

02, Structure

Where the System Stops Carrying the Weight

Once we understand where things started slipping for you personally, we look at whether the business is actually built to run without you in every decision. In practice, that shows up in a handful of familiar patterns:

Nobody's watching the scoreboard. Revenue and cost numbers get reported, but no one's job is to explain what moved and why.
Every hire is a gut call. There's no repeatable process for who gets hired, so quality swings with whoever happens to be interviewing that month.
The org chart says one thing, reality says another. Titles exist, but decisions often route around them back to the owner.
No consistency to the business. Meetings happen when something's on fire, not on a set schedule that catches problems early.
What worked at 20 people breaks at 80. Growth outpaces the systems, and nothing's been rebuilt to match the size of the business now.

In our 2026 small business research review, 53% of owners cited stress as a direct result of running their business, and 65% reported a physical toll from it. Fixing structure means building the systems, increasing accountability, and the discipline that let good decisions get made without you in the room.

From there, Gary meets individually with your executive and management team, to hear, directly from them, what's actually helping or hurting your culture, your bottom line, and morale. Not only a survey or a report. Real conversations, with the people actually running the day-to-day.

04, Market

Where Growth Stops Costing You More Hours

With story, structure, and people in place, the last question is whether growth is actually working for you. In most businesses we see, it isn't, and it usually looks like this:

Price hasn't moved in years. Costs went up, competitors repositioned, but pricing is still anchored to what worked five years ago.
New business runs on memory, not a system. Referrals and reputation built the company, but there's no repeatable way to generate the next client.
Ask five people why customers choose you, get five different answers. No one can articulate what actually makes the business different.
The sales team is really just order-takers. Growth still depends on the owner personally closing the biggest deals.
Nothing gets tracked past the close. There's no clear view of which customers are actually profitable, loyal, or worth building around.
